Something shifts when you reach a certain level.

It's not visible. No one names it. But the room reads you differently — and what used to work doesn't land the same way anymore.

I work with high-achieving women — leaders and founders — at the inflection points where competence stops being enough. When the old playbook quietly stops working. When the next level keeps almost arriving. When you've earned the seat and are quietly second-guessing yourself more than you should.

THE ALMOST-THERE

The promotion that hasn't moved. The business that should be further along. The room you should be in but aren't yet. You're being measured by competence — and you keep adding to it. The people moving past you aren't more competent. They're better at being seen at the level they want to operate at.

THE QUIET SECOND-GUESS

You hedge a recommendation you were certain about. You rewrite the email you already wrote correctly. The doubt runs underneath the competence — invisible to everyone else, exhausting to you. You haven't lost your judgment. You've lost the willingness to put it down on the table.

THE FIXER REFLEX

You keep solving what your team should be solving themselves. For founders: still in the work. For senior leaders: still proving instead of leading. The reflex that built the seat is now the thing keeping you below the level you're ready for.

Ulrika Gustafson

Hello, I am Ulrika!

I'm a former attorney, City Manager — one of Europe's youngest female ones — and C-suite executive. Three-time founder across five countries and three continents. I've led organizations from one person to 11,000.

I've made decisions under public scrutiny. I've negotiated under political pressure. I've run organizational turnarounds where the margin for error was thin and the cost of getting it wrong was public.

That experience is what I bring into the room with you. Not theory. Not frameworks. Judgment — built from having been in the seat.

I work with women who've earned the seat and are quietly second-guessing themselves more than they should. Founders running companies they built. Senior leaders inside organizations. Different surface. Same pattern.

I'VE COACHED LEADERS INSIDE

WHEN THE PLAYBOOK STOPS WORKING

For high-achieving women — leaders and founders — who are doing everything they've always done, and quietly wondering why it's not landing the same way.

You're not stuck because something is wrong. You're stuck because the rules changed — and no one told you.

This isn't a checklist. It's a real look at what actually happens when the way you've always worked stops matching the level you're now operating at — and how to see it clearly enough to shift it.

WHAT MY CLIENTS HAVE TO SAY ABOUT WORKING WITH ME

“I was referred to Ulrika by someone I trust - another woman in a senior leadership group I’ve been part of for years. She said, ‘If you’re ready to really grow, and not just be encouraged, talk to her.’ From our first session, I knew it was different. Ulrika doesn’t circle around things. She goes straight to what no one else is naming and she does it with zero ego. I wasn’t looking for someone to cheerlead. I was looking for someone who could actually challenge how I show up in high-stakes rooms, and help me lead at the level I know I’m capable of. After six months, I was leading with more clarity, presence, and authority than I ever have. And it wasn’t just me who felt it - my team delivered some of our best creative work to date, and we ended up winning a major international award. Ulrika doesn’t coach for comfort. She coaches for impact. And it works."

Executive Creative Director, Global Advertising Agency, USA

"I was honestly exhausted. I could see exactly why certain people were getting ahead, and it felt draining. They weren't better at the job. They were better at playing the game. And I didn't want to be that person. Working with Ulrika helped me realize I didn't need to change who I am. I just needed to understand what was really happening in the room, and how I was showing up inside it. I'm still direct, still myself, and still not into politics for politics' sake. But now I'm not sidelined and don't get overlooked. I finally feel like I'm moving forward without selling out."

Director, Operations & Strategy, Financial Services

"What pushed me to join wasn't self-doubt about my capabilities. My skills were the sole reason I volunteered to take on a complicated and very sensitive project. But I was watching leadership say one thing and do another. I stopped waiting for alignment that wasn't coming and started moving with strategic clarity. I didn't become tougher or change my ways to fit the norm. I became clearer. And that changed how people saw and responded to me almost immediately. The biggest relief comes from trusting my instincts again."

Managing Director, Global Asset Management

How The Work Actually Happens

A PARTNERSHIP,
NOT A PRESET PROGRAM

1.

APPLICATION OR INQUIRY

For Recalibrated: a short application so we can make sure the room is right — for you and for the cohort.

For 1:1: a direct conversation. Twenty minutes. Honest read. I tell you whether the work is the right fit for what you're navigating. If it's not, I tell you that.

2.

PRECISION FIT

The work is built around what you're actually carrying — not a stock framework. Recalibrated has a structure (12 weeks, defined arc), but the application within the cohort is yours. 1:1 work is shaped entirely around the moment you're in.

3.

IN THE ROOM

This is where the work happens. Sharp. Direct. Grounded in real situations, real questions, real-time application. No performance, no theater. Truth over comfort.

4.

SUSTAINED

I stay close after the initial work. Recalibrated includes ongoing access during and after. 1:1 clients stay connected — sometimes for years — when leadership pressure returns and a clean read of the room matters again.

IF YOU'RE NAVIGATING REAL PRESSURE AND KNOW SOMETHING NEEDS TO SHIFT, WE SHOULD TALK.

I work with high-achieving women — leaders and founders — at moments where what got them here stops working, and the cost of staying stuck starts to outweigh the cost of moving.

Get All The Details

FAQ - FREQUENTLY ASKED QUESTIONS

  • I work with senior leaders who are already capable - but operating in environments where judgement, timing, and political awareness now matter as much as expertise.

The work is direct and strategic. We look at how decisions are actually getting made, where authority is leaking, and what's creating drag in the system around you. Then we adjust how you show up, intervene, or decide - so things start moving again.

This isn't abstract development work. It's about traction, credibility, and making the right calls when the stakes are real.

  • Most leadership teams I work with aren't dysfunctional. They're capable, experienced, and busy - but stuck in patterns that quietly slow decisions and dilute accountability.

I work with senior teams when alignment looks fine on the surface, but momentum has stalled underneath. We surface what's being avoided, clarify where authority actually sits, and reset how decisions get made.

This is intervention-level work designed to restore traction, trust, and forward movement in systems operating under real pressure.

  • Not always. Some leaders come in with a clear mandate. Others arrive with tension they can feel but haven't fully named yet.

We start where you are - but we don't stay there. Early work focuses on clarifying what's actually driving the stall, the friction, or a second-guessing. Once that's visible, the real objective becomes obvious, and the work moves fast.

Clarity isn't forced up front. It's established early - and then everything aligns around it.

  • I've led at the level my clients are operating in - under pressure, in public, with real consequences attached to every decision.

I don't coach from theory or best practices. I work from lived executive experience, pattern recognition, and judgement developed inside complex systems where reputation, power, and timing matter.

Clients work with me because I name what others won't, stay steady when things get tense, and help them move decisively when the cost of hesitation is high.

  • Sessions are typically 60 minutes. Most clients meet biweekly; some periods require weekly work. The cadence follows the pressure, not a preset structure.

This isn't time-based coaching. The work doesn't pause because the clock runs out. If you're walking into a board conversation, a critical decision, or a moment where timing matters, we adress it.

You don't get a slot on a calendar. You get a strategic partner who stays close when leadership gets real.

  • Yes. Most leaders don't arrive with a single issue - they arrive with a system under pressure.

Team dynamics, executive presence, visibility, influence, political complexity, and decision fatigue are rarely separate. Treating them that way is how progress stalls.

We work system-wide. We identify what matters most in the moment, sequence the work intelligently, and move it forward without fragmenting your attention. That's how real leadership traction is created.
